Royal Antwerp FC: From Fragmented Tools to a Connected Fan Revenue Ecosystem

The Challenge:

  • A fragmented ecosystem. Ticketing, online login, merchandise, fan preferences and email lived in separate systems with limited or no integration, making it difficult to manage fan revenue strategically.
  • No true central environment. There was no single place where fan data consistently landed and could be used across commercial, digital and service teams.
  • An oversized, underperforming stack. Legacy CRM and marketing tools generated licence and maintenance costs of 20K+ per season, added complexity and contributed to stress inside the organisation without delivering a clear revenue management framework.
  • GDPR friction in day-to-day work. Consents and opt-ins were spread across tools that did not truly sync, slowing down one-to-one communication and increasing compliance uncertainty.

The result was an ecosystem that made it hard for Antwerp to manage fan relationships and revenue channels in a coordinated, strategic way.

The Idea:

The club needed a new operating blueprint: start with a connected foundation and build the ecosystem step by step. The first step was to define one core environment for fan data and revenue intelligence, and connect it to an email platform that actually exchanges opt-ins and segments. From there, the roadmap expands towards central login (SSO) and a structured, controllable fan service model. All aligned to revenue management rather than scattered tools.

The Solution:

  • Strategy & ecosystem design. Bluepitch helped Royal Antwerp FC reframe the digital landscape from “many separate systems” to “one connected fan revenue ecosystem”, with clear phases and ownership.
  • Step 1 – central fan data. Arenametrix became the new central CRM layer, designed to receive and unify ticketing, login, merchandise and preference data so the club finally has one strategic view of fan value and engagement.
  • Step 1.1 – connected communication. Brevo was implemented as the ESP that truly talks to Arenametrix, allowing segments, journeys and opt-ins to flow between data and messaging instead of living in separate clouds.
  • Financial and operational reset. Legacy marketing clouds and related licences were carefully phased out, reducing annual costs by 30K+ per season and removing technical overhead that did not support the club’s revenue strategy.

This was not a “tool roll-out”, but a strategic redesign of how fan revenue is supported by data, communication and operations.

The Results:

  • A connected foundation for revenue management. Antwerp now has a clear first layer of its fan ecosystem: one central environment for fan data that can be used for commercial strategy, targeting and reporting across departments.
  • Simpler, more controlled communication. With Brevo linked to Arenametrix, one-to-one email and marketing can be run from a single source of truth, with opt-ins and GDPR compliance handled in a more coherent way.
  • Better financial management. By removing underused legacy tooling, the club saves 30K+ per season on licences and maintenance and can redirect that budget into initiatives that directly impact fan experience and revenue.
  • Clear next steps in transformation. With the data and communication backbone in place, Antwerp is now positioned to move into the next phases: central login (SSO) and a centralised fan service operation that brings all fan requests back under control.

This case shows how a top club can move away from “tool-driven” decisions and towards an integrated, revenue-led digital ecosystem where every system, process and licence is evaluated on its contribution to fan value and club growth.
